AP3 / Guides
Sales are flat. You have a product and a team. Where do you start?
UPDATED 2026-11-04 · AP3 TECHNOLOGIES
Start by finding where the path from first contact to payment breaks, before you pay for anything new. Count what happens at each step over the last 90 days, find the biggest drop, and fix the earliest broken step first.
Step 1: write the path down
List the steps a customer goes through: where they come from, the inquiry, the first conversation, the proposal, payment. For the last 90 days, count how many people reached each step. If you cannot count them, that is your first finding: the records are too thin to see where sales are lost.
Step 2: find the biggest drop and name its cause
| Where the drop is | Likely cause | First thing to check |
|---|---|---|
| Few inquiries arrive | The wrong people see you, or too few do | Who your last ten customers were and how they found you |
| Inquiries arrive, few get a reply or a call | Follow-up is slow or nobody owns it | Time from inquiry to first reply, and who owns each one |
| Conversations happen, few proposals | Qualification or the offer | What buyers hoped for compared with what you offer |
| Proposals go out, few close | Price, proof, or the sales conversation | The reasons given for lost deals |
| You cannot tell | Records are too thin | Whether each lead has a source and a status somewhere |
Step 3: fix the earliest broken step
Adding volume above a leak makes the leak bigger. If follow-up is the problem, more leads means more unanswered leads. Fix the earliest step that is broken before spending to add more people at the top.
Step 4: decide who does the work
- You cannot tell where it breaks: you need a diagnosis and advice first. That is AP3 advisory, which is advice only.
- You know where it breaks but lack hands: you need people working the pipeline. That is a GTM engineer with a dedicated BDR/SDR.
- The ads themselves are the weak step: you need someone to run them properly. That is paid advertising with a dedicated Ad manager.
When this is not a marketing problem
Sometimes the product, the price or your delivery capacity is the real limit. More sales effort will not fix those. A good diagnosis says so.
Questions
How long does it take to find the constraint?
It depends on how complete your records are. For AP3 advisory, we agree the scope and timeframe before any paid diagnostic starts.
Do I need new ads before anything else?
No. Check the steps after the ad first. New ads on top of a leaking follow-up process add cost without adding sales.
Can AP3 fix it for me?
AP3 advisory is advice only. We tell you where it breaks and what to do, and your team carries it out. If you want people to do the work, the GTM engineer and BDR/SDR or paid ads offers do that.
